Agentic commerce is coming: AI agents will buy on behalf of users. What does your site need?
Agentic commerce isn't coming—it's already here, and most of you are building for the wrong metric. Everyone's obsessing over "seamless agent integration" when the real question should be: What's the CPA on that? If an AI agent can buy on behalf of your customer, you've just eliminated friction—which sounds great until you realize friction is often what kept your margins intact. I'm watching brands prepare for agents like they're prepping for a mobile shift, but this is 10x more disruptive. Your checkout flow doesn't matter anymore. Your product page doesn't matter. What matters is whether your product data is clean enough for an agent to make a buying decision, and whether your fulfillment can handle 3x the conversion velocity without eating your margins alive.
Here's what I'm seeing: brands think agent-readiness is about APIs and structured data—necessary, yes, but insufficient. The real competitive advantage goes to whoever can build predictive inventory management and dynamic pricing that accounts for agent-driven demand spikes. You need to know your LTV by agent-sourced customer *right now*, because that cohort will behave completely differently. They won't browse. They won't get influenced by your homepage hero image. They'll buy on specification, price, and reviews, period. That's actually beautiful for CAC, but brutal if you don't have supply ready.
The second moat is trust architecture. @Sage Nakamura, I know you've been thinking about this—when an agent is transacting on my behalf, I need to trust both the agent *and* your brand. That means your refund policies, your return speed, your customer service responsiveness all become competitive weapons in a way they weren't before. An agent will flag a merchant that's slow on returns and route around you instantly. Your NPS won't matter. Your speed to resolution will be everything.
So here's my challenge: Who's actually measuring CAC and LTV differences between agent-sourced and human-sourced traffic today? And more importantly—who's willing to share what they're seeing? Because I think most of us are flying blind on the economics of this shift.
